What is hotel management controlling and how does it differ from generic business controlling?

+

Hotel management controlling is a measurement and analysis system of a hotel's economic results built on industry-specific frameworks. Unlike generic business controlling, it uses the international USALI standard (Uniform System of Accounts for the Lodging Industry, 12th edition, HFTP), which separates revenues and costs by operating department (Rooms, Food & Beverage, SPA, Other Operated), isolates undistributed expenses (A&G, Marketing, Utilities, Property Operation) and computes GOP (Gross Operating Profit) as the managerial performance indicator. Key KPIs are RevPAR, ADR, TRevPAR, GOPPAR, cost per occupied room, F&B cost ratio. A non-specialised accountant works on the statutory P&L (costs by nature): fine for tax, useless to understand which hotel department generates or destroys margin.

What is the difference between RevPAR and GOPPAR?

+

RevPAR (Revenue Per Available Room) measures room revenue per available room: Rooms Revenue / Available Rooms. It combines price (ADR, Average Daily Rate) and volume (occupancy rate). It is the most common metric but shows only room revenue, not profitability. GOPPAR (Gross Operating Profit Per Available Room) measures gross operating margin per available room: GOP / Available Rooms. GOP is the profit after direct departmental costs and undistributed costs (A&G, Marketing, Utilities, Maintenance), before interest, taxes, depreciation and rent. A hotel can have excellent RevPAR and mediocre GOPPAR if the cost structure is inefficient. In international USALI benchmarking GOPPAR is the primary managerial performance indicator, because it neutralises the effect of financing and asset choices.

What is the USALI schema and why is it the global standard for hotels?

+

USALI (Uniform System of Accounts for the Lodging Industry) is the standard accounting schema for hotels, born in New York in 1926 as an initiative of the Hotel Association of New York City. Today it is maintained by HFTP (Hospitality Financial and Technology Professionals) together with AHLA and AHLEI. The current version is the 12th edition (2024). It separates the income statement into operating departments (Rooms, F&B, Other Operated, Minor Operated, Miscellaneous Income), undistributed expenses (Administrative & General, Information & Telecommunications, Sales & Marketing, Property Operation & Maintenance, Utilities) and non-operating expenses (Management fees, Rent, Property tax, Insurance). It is the global standard because it enables benchmarking between hotels across countries, sizes and categories on the same parameters. International banks (EBA/GL/2020/06) require sector-level analysis: a USALI P&L speaks their language, a statutory one does not.

How long does it take to see first results with HotelMetric?

+

First concrete results are typically visible within 60-90 days of activation. The Analysis phase requires 2-4 weeks to collect and reclassify historical data (last 24-36 months) into the USALI schema. By the third month the first operational dashboards are live and main optimization levers are identified (pricing, channel mix, cost control). Full margin effect unfolds over 6-12 months, synced with the property's seasonality. Hotels starting from no controlling at all recover on average 3-8 percentage points of GOP on room revenue in the first year; already-structured ones 1-3 points, but with far superior decision quality (budget, forecast, stress test).

Do I need to switch my PMS or channel manager to use HotelMetric?

+

No. HotelMetric integrates with all major hotel systems (PMS, channel manager, accounting software) via standard CSV/XLSX exports, REST APIs or intermediate files. We do not require replacing any existing software: we build a USALI analysis layer on top of your current tools. If you use a less common or custom PMS, during setup we assess the most efficient data collection setup (even manual Excel templates in month one, then progressive automation). Typical integration time is 1-2 person-days for an average hotel, zero disruption for operations staff.

How much does hotel management controlling cost?

+

Costs vary by property size and support level. HotelMetric offers 4 packages: Start (free, Economic-Financial Stress-Test + 30-minute initial consultation), Essential, Professional, Gold. Paid-package pricing is tailored to room count, number of departments to monitor (rooms only, or F&B, SPA, meeting, retail), reporting frequency and strategic support level. For a 50-80 room 4-star hotel the monthly fee typically sits in the Essential tier; for boutique hotels or 5-star properties with structured F&B in Professional/Gold. The Start package is free and includes a preliminary analysis of your real numbers: afterwards you receive a transparent quote, no commitment.

Is HotelMetric suitable only for large hotels or also for independent properties and small chains?

+

HotelMetric was built precisely to bring to mid-sized properties the controlling tools typically used only by large international chains. We work with independent hotels from 15-20 rooms, structured B&Bs, boutique hotels, family-run properties and small chains up to 5-10 properties. Our value is applying USALI methodologies calibrated to real size: a 25-room boutique does not need the same director's report as a 300-room 5-star. The free Start package lets you understand from first numbers whether the method fits, regardless of size.

How do you calculate a hotel's RevPAR? Formula and example.

+

RevPAR (Revenue Per Available Room) is calculated in two equivalent ways: (1) RevPAR = Rooms Revenue / Available Rooms, or (2) RevPAR = ADR × Occupancy Rate. Available Rooms = rooms × days in period (for a 50-room hotel over 30 days = 1,500 available room-nights). Example: a 50-room hotel in July sells 1,200 room-nights at average rate €180. ADR = €180, Occupancy = 1,200 / 1,500 = 80%. RevPAR = 180 × 0.80 = €144, or Rooms Revenue (€216,000) / 1,500 = €144. RevPAR is the most used metric in hotel benchmarking (STR, HotStats, HotelMetric) because it combines price and saturation in one number, isolating the sales-channel effect.

How do you calculate GOPPAR? What GOPPAR value is considered good?

+

GOPPAR (Gross Operating Profit Per Available Room) = GOP / Available Rooms. GOP is derived from the USALI P&L by subtracting from Total Revenue the direct costs of operating departments (around 25-30% of revenue), then undistributed costs (A&G, Marketing, Utilities, Property Operation, around 20-25%), excluding interest, taxes, depreciation and rent. A good GOPPAR depends on category, location, seasonality: 3-star Italian hotels €25-45/room, 4-star €50-90/room, 5-star luxury €150-400/room per year. GOPPAR should be read in ratio to RevPAR: a GOPPAR/RevPAR above 35% signals an efficient property, below 25% signals cost issues (often labor cost or utilities). Source: industry benchmarks (STR Global, HotStats, HotelMetric portfolio).

What is the difference between ADR, RevPAR, TRevPAR and TRevPAG?

+

ADR (Average Daily Rate) is the average rate per sold room: Rooms Revenue / Rooms Sold. Measures price, ignores occupancy. RevPAR (Revenue Per Available Room) is room revenue per available room: Rooms Revenue / Available Rooms. Combines price and volume but looks only at rooms. TRevPAR (Total Revenue Per Available Room) includes all hotel revenue (rooms, F&B, SPA, parking, laundry, other): Total Revenue / Available Rooms. Essential for hotels with structured F&B, meeting rooms or SPA. TRevPAG (Total Revenue Per Available Guest or Per Occupied Room, depending on definition) measures total revenue per hosted guest: tells you average on-property spend per guest. KPI choice depends on business model: a boarding house watches RevPAR, a resort with F&B at 40% of revenue watches TRevPAR and TRevPAG.

What is a hotel's GOP and how do you read it in a USALI P&L?

+

GOP (Gross Operating Profit) is a hotel's gross operating margin calculated per USALI. From Total Revenue you subtract Departmental Expenses (direct departmental costs: rooms labor, F&B COGS, directly attributable OTA commissions) to obtain Total Departmental Profit; from this you subtract Undistributed Operating Expenses (A&G, Information & Telecommunications, Sales & Marketing, Property Operation & Maintenance, Utilities). GOP excludes rent/leases, management fees, property insurance, property tax, interest, taxes, depreciation. It is the General Manager's control perimeter: everything management can directly influence. Typical GOP for a balanced full-service hotel is 25-40% of Total Revenue.

Why do banks require a USALI-format balance sheet or hotel-specific controlling?

+

Since 2021, EBA Guidelines (EBA/GL/2020/06, Guidelines on loan origination and monitoring) require European banks to perform sector-level analysis to extend credit to businesses with material exposure. For the hotel sector this means the bank must assess DSCR, GOP, GOPPAR, seasonal break-even, leverage against industry benchmarks. An Italian statutory P&L (costs by nature) does not expose these data: the bank analyst must reclassify manually, with error margins and rating penalties. A hotel presenting a USALI-format P&L or USALI-compliant controlling shortens loan processing, improves internal rating, and increases probability of credit access at better conditions.

Is a hotel in Italy legally required to have management controlling?

+

Yes. Since the Corporate Crisis Code entered into force (D.Lgs. 14/2019 and subsequent amendments) and the update to art. 2086 of the Italian Civil Code, every entrepreneur operating in corporate or collective form must set up an organisational, administrative and accounting setup adequate to the nature and size of the business. For hotels, given complexity (seasonal revenue, multi-department, concentrated cash flow, high labor cost incidence) a simple PMS is insufficient: you need an early crisis-detection system (art. 3 CCII indicators: DSCR, negative equity, overdue debts), documented budget and forecast, departmental controlling. Non-compliance triggers personal director liability under art. 2476 c.c. in crisis.

How does the HotelMetric dashboard work? Is it hard to use?

+

The dashboard is designed to be readable in minutes, even without accounting background. Every KPI (RevPAR, ADR, GOP, GOPPAR, departmental margin, cost trends) is presented with immediate charts: monthly trends, prior-year comparison, budget comparison, anonymous benchmark against comparable hotels (category, size, seasonality). Each KPI comes with a plain-language comment explaining what happened and what to do. Access via browser (desktop, tablet, smartphone) from any device, no install, with two-factor authentication. From Essential onward a short onboarding is included (90-minute Google Meet), Gold includes director-level staff training.

What happens if I want to stop the HotelMetric service?

+

HotelMetric contracts have no binding lock-in clauses. Service can be terminated with 30-day written notice via PEC or email. On termination you receive all collected data, historical reports in PDF/XLSX, analysis templates (reusable Excel), exported dashboards. No data stays locked in proprietary systems: we use standard formats (XLSX, CSV, PDF, JSON) and share calculation scripts on request. Making our work available with the same continuity spirit of a family accountant is part of our professional positioning: we don't want prisoner clients, we want convinced ones.

Does HotelMetric also support tax, accounting and corporate obligations?

+

Yes. HotelMetric is a project of Torresi & Associati S.r.l., consulting firm with over thirty years of experience in economic-financial, tax, corporate and statutory audit matters. On request we integrate controlling with bookkeeping, tax returns (IRES, IRAP, VAT, 770, CU), labour consulting, XBRL statutory balance sheet, statutory audit, organisational models under D.Lgs. 231/2001, ESG and sustainability, extraordinary transactions (contributions, mergers, demergers). For structured hotels this means one interlocutor for all admin, with integrated controlling-tax-strategy view. The controlling package can also run independently, keeping your current accountant.

Does Torresi & Associati work only with hotels in Italy or also abroad?

+

Our core is Italy, where we have direct knowledge of tax law, national tourism market dynamics and territorial specifics (from Dolomites to Amalfi Coast, Lakes to Salento). We assess case by case foreign hotel engagements when: (a) part of groups with Italian presence, (b) adopting the USALI schema (international, language-neutral), (c) Italian ownership with foreign management.
